Challenges Faced by the Company
The company's production capacity and quality level were competitive; however, there was no clear roadmap on which market to focus on, which OEM and Tier-1/Tier-2 manufacturers to approach in that market, and how to negotiate with these companies. Trade show participations and individual email attempts were not yielding results and were not reaching the actual buyer.
ODS Consulting Group Approach
As ODS, we approached this project with the “KTZ-focused export development” model and clarified the company's goal as “entry into the global supply chain in Europe”.
In this context:
We conducted a detailed market and trade data analysis based on GTIP for Germany, Poland, and France to identify the highest potential segments.
We created target buyer lists with a high level of technical compliance at the OEM and Tier-1 level.
Through the communication we conducted on behalf of the company, we organized 87 qualified business meetings by directly reaching decision-makers.
Together with the sales team, we structured the steps of proposal, sample, technical specifications, and pricing after each meeting.
We alleviated a significant portion of the market entry costs by integrating the appropriate export supports provided by the Ministry of Trade.
The focus of this project was not on a project name or program, but on establishing a measurable export system that brings the right buyer to the table with the ODS methodology.
Results
The company has conducted its first regular export to Germany.
A procurement process with 3 OEMs has been initiated; technical evaluation and sampling processes have progressed with the goal of permanent supply.
The time and cost spent on market entry have clearly decreased thanks to a systematic customer acquisition approach.
The company has adopted a data-driven and repeatable export model designed with the KTZ perspective instead of a “trial and error” approach.
